1. Characteristics of China’s Rock Drilling Tool Market

As of today, there are around 30 medium-sized or larger manufacturers of top hammer drilling tools in China.

Before 2024, one clear characteristic of the Chinese drilling tool market was that manufacturers tended to specialize in relatively narrow product ranges. No single manufacturer was particularly strong across all categories of drilling tools.

Only a small number of manufacturers — perhaps one or two — were able to perform very well in two major product categories at the same time.

More commonly, different manufacturers developed their own areas of strength:

  • Some specialized in drill bits.
  • Some were particularly strong in shank adapters.
  • Some specialized in drill rods.
  • Some had advantages in raw material processing.
  • Manufacturers strong in top hammer tools were not necessarily strong in DTH tools.
  • Manufacturers strong in DTH products were not necessarily strong in geological drilling tools.

For overseas buyers who wanted better-performing products across different categories, a practical purchasing strategy was therefore to source different products from different specialized manufacturers.

However, between 2024 and 2026, the Chinese drilling tool industry changed significantly.

More and more manufacturers began expanding their product ranges.

Companies traditionally focused on DTH products started entering the top hammer market. Top hammer manufacturers that had been strong in drill bits began producing drill rods. Drill rod manufacturers started establishing their own raw material processing facilities.

Manufacturers without their own upstream facilities began investing in or taking shares in raw material processing factories.

At the same time, some drill rod manufacturers introduced their own drill bit production lines. Those that did not establish their own bit production lines often developed strategic partnerships with other specialized manufacturers.

The Chinese drilling tool industry is gradually moving from relatively clear specialization toward broader and more integrated product portfolios.

2. A Different Way to Understand Top Hammer Drilling Tools: Are They Standardized Products?

When discussing product selection, we first need to answer an important question:

Are top hammer drilling tools standardized products, or can significant differences exist between products with the same specifications?

My view is:

Partly yes, and partly no.

From a general perspective, top hammer drilling tools can be considered standardized products.

Similar production lines, highly mechanized and automated manufacturing processes, similar appearances, and standardized specifications can make products from different manufacturers look almost identical.

If a market has only moderate quality requirements, it may be reasonable to treat drilling tools as standardized products.

This is especially common in highly price-competitive markets, where buyers tend to view drilling tools primarily as standardized items.

Product differentiation often comes from strengthening certain aspects of quality, and these improvements usually also mean additional production costs.

However, when we look deeper into the manufacturing process, the picture changes.

Differences can occur in many areas, including:

raw materials, manufacturing processes, heat treatment, process parameters, treatment duration, machining accuracy, carburized layer, concentricity, and other manufacturing techniques.

Every one of these factors can create differences between products.

Eventually, these differences are reflected in actual drilling performance.

From this perspective, top hammer drilling tools are not completely standardized products.

  • Friction Welding — A critical process affecting connection strength and structural stability
  • Machining — Machining accuracy affects thread quality, concentricity and product consistency

3. How Should Overseas Buyers Select Drill Rods?

For mature drilling tool distributors, one of the most important final indicators is:

Cost per Meter

In theory, drill operators should carefully record the drilling conditions and the total meters drilled by each tool.

The actual drilling cost per meter can then be calculated based on the purchase price of the drilling tool and its actual service life.

Based on the purchasing behavior I have observed among buyers in different countries and markets, there are generally several approaches.

Price-Competitive or Price-Sensitive Markets

Price is usually considered first.

Buyers may first select potential suppliers within a relatively low price range, then evaluate product stability, and finally compare the actual drilling cost per meter.

Markets That Place Greater Emphasis on Quality

These buyers tend to select products in the medium-to-high price range.

Different manufacturers have their own product characteristics.

Differences in heat-treatment parameters, the markets manufacturers mainly serve, and the way products are arranged during heat treatment can result in different levels of hardness and toughness.

This is one of the areas where product differentiation occurs.

Large Distributors

Large distributors often test low-priced, medium-priced, and high-priced products at the same time.

The reason is straightforward: they serve a very large customer base, and their end users operate under many different drilling conditions.

Because manufacturers use different heat-treatment parameters and processing methods, one manufacturer’s product may not perform perfectly under every drilling condition.

4. What Should Buyers Consider When Selecting a Supplier?

4.1 Manufacturing Maturity

Products generally become more mature only after sufficient time in production and actual market use.

For drill rods, I believe a manufacturer should have at least five years of production and sales experience.

Generally speaking, a manufacturer with around ten years of production experience can be a more reliable choice.


4.2 Quality Control

For a typical factory, having more than 30 quality-control procedures is normal, while some manufacturers may have 40–50 inspection and quality-control procedures.

When visiting or auditing a factory, buyers can pay particular attention to:

  • The number and allocation of quality inspection personnel
  • The availability of inspection equipment
  • Whether the inspection equipment and procedures are sufficiently standardized

These provide the foundation for effective and consistent quality control.


4.3 Raw Material Grades and Processing Facilities

China has different raw material suppliers, including Baosteel, Shisteel, Fushun Special Steel, and others.

The cost difference between different raw materials can reach approximately RMB 3,000–6,000 per ton.

In addition to the raw material itself, processing costs also vary.

Some manufacturers operate their own raw material processing factories.

Some outsource raw material processing.

Others invest in or hold shares in upstream processing facilities.

In the long term, as products become increasingly standardized and price competition intensifies, raw material processing costs can become an important part of a manufacturer’s price competitiveness.

Of course, quality control during raw material processing is another important factor that can affect the quality of the finished drilling tool.


4.4 Quality Control During Production

There are many production factors worth examining, including:

  • Welding and forging processes
  • Heat treatment and carburizing control
  • Machining processes
  • Whether imported or domestically produced equipment is used
  • Machining accuracy
  • Whether the internal bore of the finished product is smooth or shows obvious machining marks
  • Product drawings and design
  • Product concentricity

Product drawings, concentricity requirements, and other important specifications should ideally be confirmed with the customer before production begins.


4.5 Field Applications and Actual Performance Data

When a factory has a sufficiently large market share in both the Chinese and international markets, the value is not limited to brand recognition.

Another major advantage is:

a large number of real field application cases.

When evaluating a manufacturer, buyers can ask:

Where has this product been used?
Under what drilling and rock conditions?
Approximately how many meters has it achieved under similar conditions?

When I communicate with customers, I usually first try to understand their market and the characteristics of the rock they are drilling.

I then refer to performance from similar working conditions and provide an approximate service-life range based on previous applications.

This makes it easier to estimate:

What they find much more difficult to accept is frequent or unexpected product failure.

For example:

  • Drill rod breakage
  • Shank adapter breakage
  • Poor wear resistance of drill bit carbide buttons
  • Abnormally fast drill bit consumption
  • Carbide button breakage
  • Button loss

These problems can cause significant dissatisfaction among drill operators and create after-sales problems for distributors.

Therefore, in actual purchasing decisions:

The stability of drilling tools is far more important than the maximum number of meters achieved by one individual drill rod.

For long-term purchasing, a product that consistently performs within a reasonable service-life range can be more valuable than a product that occasionally achieves an exceptionally high service life but lacks consistency.
